When to use this toolkit
Use the Comms Foundations Playbook when you want to:
- Set a team up properly – New function, new leadership, or a team that has grown without agreed foundations
- Stop reinventing positions – People keep rewriting messaging and audiences that should already be settled
- Ground your AI use – AI output is only as good as the context you give it; these are the documents that context comes from
- Create a single source of truth – One indexed set of foundations that both people and tools can rely on
This is the layer beneath everything else on Comms With AI. Campaigns, content and reporting all work better when the foundations they draw on are agreed, current and in one place.
How this fits with the Messaging Foundation Toolkit
There is some deliberate overlap. The Messaging Foundation Toolkit goes deep on the messaging half of your foundations: positioning, message house, proof points and spokesperson enablement. The Comms Foundations Playbook is broader and lighter: it covers messaging at a working level, then adds audiences, voice and your AI use principles, and pulls the whole set into a single index.
If messaging is your priority, do the Messaging Foundation Toolkit and record its outputs in your Comms Foundations Index. If you want the full org playbook, use this toolkit and go deeper on messaging where you need to.
How the workflow fits together
Stage 1: Position
Start with the Positioning Statement Generator. Everything else builds on a clear answer to who you are, what you do and why you are different. If you cannot fill this in, the rest will wobble.
Stage 2: Message
Use the Message House to turn positioning into a narrative architecture (one core message, supporting pillars, proof points), then the Key Messages Grid to adapt it by audience and channel. This is the working messaging layer; go deeper with the Messaging Foundation Toolkit if you need to.
Stage 3: Audience
Use the Comms Audience Profile to define who you are actually talking to and what they care about. Messaging without a clear audience is guesswork.
Stage 4: Voice
Use the Brand Voice Audit to establish how you sound, in a form specific enough that both people and AI tools can apply and check against it. Voice is the foundation most often left undocumented, and the one AI most often flattens.
Stage 5: AI principles
Use the AI Use Principles template to set your foundational stance on AI in comms: the small number of principles your operating policy and everyday judgement ladder up to.
Stage 6: Index it
Finally, pull everything into the Comms Foundations Index: one list of what you have, where it lives, who owns it and when it was last reviewed. This is what turns a pile of documents into a usable foundation, and it is the artefact that later lets your foundations actively inform your planning work.
Tips for success
- Do it in stages – These foundations do not all have to be built in one sitting. Sequence them, but get the index started early so nothing gets lost.
- Agree, don’t just write – Foundations that leadership and the team have not agreed will be ignored. Involve the right people.
- Make them findable – A foundation nobody can locate is no foundation at all. The index is the point.
- Keep them current – Set review dates. Stale foundations quietly mislead every project that trusts them.
- Ground your AI in them – Once these exist, paste the relevant ones into your AI prompts as context. This is the single biggest lift in AI output quality available to a comms team.

The real work is in the conversations that inform each document, not in filling the templates. Build the foundations with the people who will have to live by them.
